Lessons from a West Africa Shipment: When “It Worked Last Time” Wasn’t Enough
Earlier this month, we dispatched one 40HQ and one 20HQ container to West Africa. The cargo: mixed items with varying sizes — including two large bundled pipe packages (each bundle containing multiple pipes strapped together). These two bundles were independent, oversized pieces that required careful placement. On top of that, some of the other items in this shipment cannot bear any weight on top — no stacking, no compression. This was a critical constraint from the very beginning.
We had shipped an identical order to the same destination back in March, and the loading went smoothly without any issues from the shipping line.
This time was different.
The First Loading
On the day of loading, our team worked methodically to arrange the goods — adjusting angles, filling gaps, making everything fit. The two bundled pipe packages were positioned diagonally to maximize space, while ensuring the non-stackable items were properly protected. Both containers were loaded, doors closed, seals applied, photos taken. Everything looked perfect.
The next morning, our freight forwarder called with bad news: the shipping line rejected our loading plan.
The reason? The two bundled pipe packages were positioned diagonally, with their ends pressing directly against the inner walls of the containers. The shipping line’s assessment was clear: on a West Africa route — with long transit times, heavy seas, and multiple transshipment lifts — those contact points could easily puncture or damage the container walls during the voyage. No approval. Full restuffing required.
The Restuffing
Restuffing means taking everything out, re-planning from scratch, and loading it all over again.
Two containers. Dozens of pieces in different sizes. Two large bundled pipe packages that don’t bend and don’t compress. And the biggest challenge: the non-stackable items severely limited our layout options. We couldn’t simply pile things up to save floor space. Every piece had to have its own footprint on the container floor, which made rearranging for the required clearance far more difficult.
Every single item was re-measured, the stacking order recalculated, and the angles reworked — all to meet three non-negotiable goals:
① fit every piece inside both containers,
② keep all non-stackable items completely free of compression, and
③ ensure zero direct contact between any cargo and the container walls — especially the two bundled pipe packages.
Our warehouse team worked until 10 PM that night, then another half day the following morning. The new loading plan was simple in concept but demanding in execution: the two bundled pipe packages were repositioned with a minimum 5cm clearance between their ends and the container walls, with inflatable dunnage bags as buffer protection. Tighter on space, more challenging with the non-stackable constraint — but far safer for the journey.
The second submission passed.
But the paperwork wasn’t done.
After restuffing, the actual piece count and pallet arrangement no longer matched the original declarations. So every document had to be revised and reissued: packing list, Bill of Lading draft, manifest data, destination clearance papers. Dozens of emails went back and forth between our forwarder, customs broker, and the shipping line to get everything aligned.
In the end, both containers made the vessel and are now en route.
Why I’m sharing this
Shipping to West Africa is fundamentally different from shipping to Europe or North America. Shorter routes and well-organized ports can absorb small errors. But on a 30+ day voyage with multiple transshipments, plus the notoriously rough handling at some West African ports — what looks “tight enough” at the loading dock can become a disaster after weeks at sea.
And when you add non-stackable cargo and large bundled packages into the mix, the complexity multiplies. You’re not just filling space — you’re solving a 3D puzzle with rules that keep changing.
The shipping line’s rejection felt like a setback at the time. Looking back, it was actually protection — for us, for our customer, and for the cargo. A damaged container, water ingress, or a customer refusal at the destination would have been a far bigger problem than three days of restuffing.
Three practical tips for anyone shipping mixed-length cargo with non-stackable items and large bundled packages to long-haul destinations (West Africa, Middle East, South America):
1. Never let long items or large bundled packages touch container walls directly — maintain at least 5cm clearance.
2. Always use dunnage bags or wooden bracing at the door end — this is not the place to cut costs.
3. For non-stackable goods, plan the floor layout FIRST — before you even think about stacking anything else. The floor space is your most valuable asset.
A final thought:
We shipped the same order in March and it went smoothly. But this time taught us that past success is not a guarantee — it can sometimes be accidental. What worked last time may not work again. Every shipment is unique, and every detail deserves to be re-examined. We’ll be more thorough in our planning from now on. And we hope this reminder helps you too.
